This is exactly the path taken by Ivan Girishan, the founder of Document Park SRL, a company that has been assisting people with obtaining Romanian and Moldovan citizenship for 18 years.

"I used to think that to grow, you had to work harder. It turns out you have to build a system," Ivan admitted.

On the Verge of Burnout

From the outside, Ivan's business looked like a model of success. Demand was so high that clients had to wait two or three hours just to get an interview. But behind the apparent success lay constant chaos and overwork. Ivan worked 12–14 hours a day, and not a single issue was resolved without his involvement.

His wife, Raisa, was a co-owner of the business, so work conflicts inevitably spilled into their family life, blurring the lines between the office and home. The company lacked a clear structure, employee responsibilities were vague, which led to confusion and constant direct appeals to Ivan. In such a mode, there was no talk of strategic development, as all energy was spent on solving urgent tasks.

The Turning Point

Everything changed in 2019 when Ivan attended a business forum in Antalya. There, for the first time, he heard Alexander Vysotsky talk about business in terms of systems, structures, and processes. In 2021, Ivan and Raisa made a decisive move and invested in a year-long offline training program in Kyiv, flying there every month. This deep dive into a new environment allowed Ivan and Raisa to realize that the company could and should operate without their round-the-clock manual management.

Building the System

Armed with new knowledge, the couple began a large-scale restructuring of their business. First, they created and implemented an organizational structure. This chart not only brought clarity to the team but also impressed clients who, seeing it in the office, understood they had come to a serious and well-ordered organization.

"For the first time, I saw the company as a system," Ivan recalls.

This was followed by a clear division of roles. Ivan completely stepped away from operational management and focused on the functions of an owner: strategy, new product development, and identifying growth opportunities. Raisa took on the role of executive director, leading the company's operational activities.

Gradually, Document Park SRL introduced regular planning meetings, and systems for planning and coordination. Key metrics were implemented, and instructions and regulations were written for all positions. This fundamentally changed the workflow. New employees began to adapt much faster, and experienced specialists received clear rules of the game and stopped waiting for instructions from management for every little thing. To support the new processes, a call center and personal folders for employees were created, and a description of business processes significantly reduced training time.

These changes were not easy. Just as they had been warned during the training, some of the old team could not or would not adapt to the new rules and left the company. However, those who were ready to learn and work within the established system remained.

Results That Exceeded Expectations

The team grew from 20–30 to 60 people. The company scaled up and opened a new office in Bucharest. Financial indicators also went up: according to Ivan, the company's revenue doubled over the past year.

But the main achievement for the founder was gaining freedom. The time he spent on operations was reduced from 60+ hours a week to 10–15 hours, dedicated exclusively to strategic tasks.
